Brew Calm: Handling Upset Customers at the Counter
A 90-minute training session for the Maple & Bean front-of-house team
Assumptions (change any of these to fit your shops)
- Group: About 15 people: 12 baristas and cashiers plus about 3 shift leads (one per shop). Shift leads join in as helpers and play "the shift lead" during role-plays.
- Facilitator: The owner or a manager runs the session. No training experience is needed.
- Room and kit: Back room of the main shop, with a flipchart or whiteboard and either a TV/laptop for slides or printed slides. The session ends with enough time to set up before opening. Start time: [start time].
- Refunds under $15: Your policy says refunds over $15 go to the shift lead, and shift leads can comp up to $15. It doesn't say who handles refunds under $15, so the pack uses the placeholder [your rule for refunds under $15]. I've also assumed that only shift leads can give anything free (a "comp"), so baristas pass comp requests to the lead.
- Above the shift lead's limit: Who handles requests over $15 after a shift lead steps in: [owner/manager contact process].
- Extra hand-off triggers (my suggestion, please confirm): A customer says they have an allergy or feel unwell after a wrong drink, or anyone seems to be in danger. These go to the shift lead right away, and you follow [your allergy/first-aid procedure] and [your safety procedure / local emergency number].
- Wi-Fi: Your quick-fix steps are a placeholder: [Wi-Fi fix steps, e.g., network name, where the password is posted, who may restart the router].
- Sample reviews are made up. Swap in 2–3 real reviews from your shops, with names removed.
- "BREW" is a simple memory aid made for this pack. It is not an official industry standard.
- Section 5 is a "Knowledge Check": a short quiz with an answer key.
1. Module Overview
Who it's for: Front-of-house baristas and cashiers across all 3 Maple & Bean shops (mostly part-time, ages 18–30, a mix of new and experienced staff), plus shift leads. Session length: 90 minutes, including a 7-minute break Format: In person, in the back room of the main shop, Monday morning before opening Group size: About 15 (12 staff plus about 3 shift leads)
Why it matters: Every coffee shop gets orders wrong sometimes. What customers remember, and what they write reviews about, is how they were treated when it happened. A calm, friendly fix in under two minutes can turn an annoyed customer into a regular. A shrug or an eye-roll can cost you that customer and leave a bad review that strangers read for years. Fixing small problems on the spot also saves time, keeps the line moving, and means shift leads aren't pulled off the bar for things the team can handle.
This training covers general good practice and is not legal advice. Rules vary by location and industry, so check requirements with your local regulator or a qualified advisor.
The core idea: BREW
- B – Breathe: Stay calm in your body and voice.
- R – Really listen: Let them finish, then repeat the problem back.
- E – Empathize and apologize: Sorry + the specific thing + what you'll do.
- W – Work it out: Fix it on the spot, or hand it off to a shift lead.
Learning Objectives
- LO1: By the end, participants will be able to demonstrate calm body language and a friendly tone with an upset customer, even when the customer is rude.
- LO2: By the end, participants will be able to repeat back a customer's complaint in their own words to show they listened.
- LO3: By the end, participants will be able to deliver a specific, sincere apology with no excuses or blame ("Sorry + Specific + Solution").
- LO4: By the end, participants will be able to choose and apply the right on-the-spot fix for our four most common complaints: wrong milk or sweetener, mobile order not ready, long 8am lines, and Wi-Fi dropping.
- LO5: By the end, participants will be able to identify when to hand off to a shift lead (yelling, threats, refunds over $15, comp requests, safety or allergy concerns) and demonstrate a smooth "warm hand-off."
