Offboarding Kit: Senior Project Manager

This kit covers the voluntary departure of a Senior Project Manager at a 28-person hybrid B2B software consultancy (Denver office, about half the team remote). This person runs 4 client accounts and holds admin rights in Jira and HubSpot. Work through Section 1 in order and use Sections 2–3 as sign-off tables. Send Section 4 to the departing PM on day one of their notice. Your ops lead can use Section 5 (live interview) or Section 6 (async survey), or both.

Assumptions:

  • Departure is a voluntary resignation with a two-week notice period. Rehire eligibility suggests this, but the type wasn't stated. If it's involuntary, compress Phases 1–3 into one day and cut access at or just before notification.
  • IT/Admin tasks are handled by your ops lead or whoever administers Google Workspace. With 28 people, there's likely no dedicated IT team.
  • Google Workspace is your main identity provider. Some tools may use "Sign in with Google," so suspending the Google account can lock those tools too. Check before cut-off.
  • The PM may be in-office or remote. Both return methods are included.
  • The "new PM" is an existing or incoming person who will take over the two clients needing a warm intro. The other two accounts go to someone your Manager decides.
  • The YubiKey is used as a 2FA key for company accounts. Which accounts it's registered to is unknown.

1. Offboarding Timeline Checklist

As soon as departure is confirmed (Day 1 of notice)

  • Confirm the last working day and notice terms in writing [HR]
  • Agree on the internal announcement wording with the employee, then announce to the team in Slack or at a team meeting [Manager]
  • Decide who takes over each of the 4 client accounts, and name the new PM for the two warm-handoff clients [Manager]
  • Agree on what and when each client is told. Draft client notification wording [Manager]
  • Send the Knowledge Handover Template (Section 4) with a due date of 3 working days before the last day [Manager]
  • Schedule the exit interview with the ops lead for the last 2–3 days of notice. Offer the async survey as an alternative [HR]
  • List every system and asset for this person using Sections 2 and 3 [IT/Admin]
  • ⚠️ Confirm at least one other person already has admin rights in Jira, HubSpot, Google Workspace (if applicable), 1Password, and the LinkedIn company page. Grant them now if not [IT/Admin]
  • Notify Finance of the departure date for final pay, expenses, and Amex reconciliation [HR]

During the notice period / final week

  • Hold the warm handoff intro calls for the two named clients, with both the departing PM and the new PM present [Manager] [Employee]
  • Send handoff emails or intros for the other two clients and copy the new owner [Employee]
  • Walk the successor through each active Jira project: boards, open epics, sprint status, and blockers [Employee]
  • Review the completed Handover Template with the employee and fill any gaps [Manager]
  • Transfer ownership of key Google Drive files, Confluence pages, and Loom videos that clients or the team depend on [Employee]
  • Reassign HubSpot deals, contacts, tickets, and tasks owned by the PM to the new account owners [Employee] [Manager]
  • Reassign or recreate recurring client meetings they own in Google Calendar and Zoom so the invites don't break [Employee]
  • Move ownership of any automations or integrations running under their account to a shared or admin account (see "Commonly forgotten") [IT/Admin]
  • Remove them from approval chains: Harvest timesheet approvals, expense approvals, Jira workflow approvers, and client sign-off routes [Manager]
  • Submit and approve final Harvest timesheets for all client projects [Employee] [Manager]
  • Submit all outstanding Amex expense receipts [Employee]
  • ⚠️ Downgrade admin rights in Jira and HubSpot to standard user 1–2 days before the last day, once transfers are done [IT/Admin]
  • Conduct the exit interview [HR (ops lead)]
  • Arrange equipment return. Send a prepaid shipping kit if remote [IT/Admin]

Last day

  • Collect the MacBook Pro, monitor, YubiKey, and key fob, or confirm the courier pickup is booked [IT/Admin]
  • Collect the company Amex card [Finance]
  • Final check-in conversation: thank them, confirm the handover is complete, and share how to reach the company for post-employment questions [Manager]
  • Confirm final pay, any accrued PTO handling, and benefits information is provided per your policy and local requirements [HR]
  • ⚠️ At end of day (agreed time): suspend the Google Workspace account, deactivate Slack, and remove 1Password access. Do this all in one sitting [IT/Admin]
  • ⚠️ Cancel or close the Amex card and deactivate the office key fob [Finance] [IT/Admin]
  • Remove them from the LinkedIn company page admin role [IT/Admin]

After departure (days 1–30)

  • Set an auto-reply on their mailbox that names the new contact, and forward or delegate mail to the Manager for an agreed period [IT/Admin]
  • Transfer remaining Drive files and calendar data to the Manager or successor before deleting the user [IT/Admin]
  • Decide on mailbox and data retention: how long to keep, and who can access it. Check with a legal professional if you have retention obligations under client contracts [HR]
  • ⚠️ Rotate every shared credential in the 1Password vaults they could access, starting with client systems and admin accounts [IT/Admin]
  • Remove the YubiKey from every account it was registered to, and reset it before reissuing if that's your practice [IT/Admin]
  • Reassign or cancel paid seats: Google Workspace, Slack, Jira/Confluence, HubSpot, Zoom, Harvest, Loom, 1Password [Finance] [IT/Admin]
  • Reconcile the final Amex statement [Finance]
  • Update the website team page, org chart, email signatures referencing them, and vend
